Organization-Wide AI Transformation Initiative, Pension insurance company

With business and support functions at different levels of readiness, the company needed a structured way to build shared understanding, align priorities, and turn emerging possibilities into practical next steps.

This case study outlines how we helped the organization begin that journey—establishing the foundations, engaging teams across departments, and creating early momentum for sustainable, organization-wide AI development.



Our Approach

We designed and executed a six-month strategic AI development which engaged all business and supporting functions across the organization. Our methodology combined strategic planning with hands-on experimentation to build both capability and confidence.

Building the Foundation

We began with a rapid AI maturity assessment  to plan how we would accelerate AI adoption while respecting each function's content of work  and readiness level.

Discovery and Prioritization

Through a systematic AI opportunity discovery workshop with each function, we identified potential AI development opportunities for near and long-term. These opportunities were translated to use cases across the organization. We developed a custom prioritization model that evaluated opportunities based on business value, feasibility, employee engagement, and strategic alignment. This framework enabled transparent decision-making and ensured project resources were directed toward the highest-impact initiatives.

Experimentation and Validation

Rather than theoretical planning, we focused on learning through doing. Teams moved quickly from concepts to experiments, validating assumptions and refining approaches based on real-world feedback. Successful experiments advanced to the piloting phase, where we established clear success metrics.

Outcomes and deliverables

15 iterated and demonstrated proof-of-concepts across multiple business functions, 125 identified AI driven use cases across the whole organisation, prioritised future development roadmap, growth and engagement in AI maturity across all 13 engaged functions, enhanced organizational awareness and understanding of AI potential, customized prioritization tool for AI opportunity evaluation, replicable methodology for future AI initiatives
